Description

A quality reports template consolidates quality management activities, findings, and recommendations into a periodic report for project stakeholders and governance bodies. According to the Project Management Institute (PMI), quality reporting bridges the Delivery and Measurement Performance Domains in PMBOK 8, providing visibility into whether the project is producing work that meets defined quality standards. The quality reports template transforms raw quality control measurements and audit findings into a decision-ready communication document that enables sponsors and PMOs to assess quality performance trends and make informed decisions about corrective investments. Without a consistent quality reports template, quality problems remain invisible to senior stakeholders until deliverable acceptance failures make them impossible to ignore.

What is a Quality Report?

A quality reports template is a periodic communication document that summarizes quality assurance and quality control results, including audit findings, inspection outcomes, non-conformance reports, defect trends, and process improvement recommendations. It enables sponsors and PMOs to assess quality performance and make informed decisions about corrective actions, process improvements, and resource investments needed to meet quality commitments. The quality report is distinct from the quality control measurements template in that it provides the analyzed, contextualized summary for stakeholder consumption rather than the raw data record. In PMBOK 8, the quality reports template supports the Measurement Performance Domain by converting quality data into the actionable information stakeholders need to evaluate whether delivery quality meets the standards promised in the project management plan and the criteria agreed with the client in the deliverables acceptance checklist.

What's Included in This Quality Reports Template?

  • Quality Performance Summary — Overall quality health indicator with the key quality metrics for the period — defect rate, first-pass acceptance rate, audit compliance score — and a trend indicator showing whether quality performance is improving or deteriorating.
  • Quality Assurance Activities — Summary of audits, process reviews, and quality management system compliance checks conducted during the reporting period, including findings, recommendations, and the status of previously raised audit action items.
  • Quality Control Results — Aggregated inspection and test outcomes for the period with pass/fail rates by deliverable type, variance from quality targets, and the defect categories that account for the largest share of quality failures.
  • Non-Conformance Reports (NCRs) — Documented quality failures with root cause analysis, the corrective action assigned, the owner and due date, and the current resolution status, providing stakeholders with visibility into how quality failures are being systematically addressed.
  • Process Improvement Recommendations — Suggested changes to project processes, tools, or practices that would improve quality outcomes based on evidence from the reporting period's quality data, presented with the estimated benefit and implementation complexity.
  • Quality Lessons Learned — Quality-related insights captured during the reporting period for future project reference, including both positive lessons (what quality practices worked well) and improvement lessons (what quality process failures should be avoided).

How to Use This Quality Reports Template (PMBOK 8)

  1. Publish on the same cycle as the project status report — Quality reports should be produced and distributed at the same frequency as the project status report so all performance dimensions are visible to stakeholders simultaneously and can be considered together in governance decisions.
  2. Aggregate data from measurements and audits — Pull data from the quality control measurements template and any audit records to populate the quality reports template. Ensure data is complete and current before drafting the narrative sections of the report.
  3. Highlight quality trend deterioration for early intervention — If quality metrics are worsening over successive periods, escalate this explicitly in the quality reports template with a root cause hypothesis and the corrective action being taken. Buried trend data does not produce governance response.
  4. Share NCRs with the team promptly — Non-conformance reports should be distributed to the team immediately upon identification, not held until the next quality report cycle. Timely NCR communication enables faster root cause analysis and correction before defects propagate.
  5. Present process improvement recommendations to the sponsor — Quality improvement recommendations sometimes require sponsor decisions about investment, scope, or schedule trade-offs. Frame recommendations with clear cost-benefit analysis to enable informed sponsor decision-making.

When to Create This Document (PMBOK 8)

The quality reports template is produced throughout the execution phase of the project, beginning after the first quality control activities are completed on project deliverables. In PMBOK 8, quality reporting is a recurring activity within both the Delivery and Measurement Performance Domains. The final quality report at project closure summarizes overall quality performance, the effectiveness of the quality management approach, and key quality lessons learned for the organizational knowledge base.
